Military Vehicle Conversion in Ukraine: From Pickups to Tactical Platforms

Since 2022 Ukraine has faced a massive challenge: the need for specialized transport for casualty evacuation, unit command and control, and unmanned systems logistics has grown by tens of times. As a result, an entire niche of deep conversion of civilian and commercial vehicles has emerged.

What vehicles are used at the front and why?

Not every vehicle is suitable for work in the near-front zone, although frankly the luxury of choice is not always available. The main types of transport that are frequently used:

  • Full-size SUVs such as Toyota Land Cruiser, Mitsubishi Pajero: converted primarily into evacuation vehicles.
  • Commercial vans: Ford Transit, Mercedes Sprinter, Volkswagen Crafter. Modernized into mobile command posts, workshops for ground robotic complexes (GRCs), and medical modules.
  • Pickups such as Toyota Hilux, Ford Ranger, Mitsubishi L200. According to the Institute for Automotive Market Research, the Japanese four-wheel-drive pickup for the first time in a long period overtook traditional vans and topped the March 2026 registration figures, confirming high demand for maximum cross-country ability and durability.

Main directions of vehicle conversion for tactical tasks

Medical evacuation: CASEVAC and MEDEVAC

CASEVAC (Casualty Evacuation) and MEDEVAC (Medical Evacuation) are two different standards of casualty evacuation that differ in the level of medical equipment installed in the vehicle.

Engineering requirements for such a vehicle:

  • Cabin preparation — absence of glass and a flat aluminum floor
  • Litter securing systems — guides must withstand dynamic loads when driving off-road and fix the litters without possibility of shifting
  • Tactical lighting — multispectral: blue spectrum to preserve the medic’s night vision, red for work with wounds and detection of blood, green for general inspection in the dark
  • Autonomous cabin heating — independent of the engine, critically important for medical evacuation
  • Blackout curtains — so that medics can work with lighting on
  • Ampoule cases and medication storage systems — fixed constructions taking into account vibration and overloads
  • Electrical power supply — for medical equipment, independent of the main onboard network

Command-and-staff vehicles (CSV)

A mobile command post is not simply a vehicle with a table and a laptop. It is an integrated command-and-control system that must operate autonomously under any conditions.

Key elements of a modern CSV:

  • Satellite communications (including Starlink terminals) with proper antenna mounting and protection against vibration
  • Autonomous electrical power — battery banks, inverters, possibility of recharging from solar panels or an external generator
  • Ergonomic workstations — taking into account prolonged presence of the crew and work with maps, tablets, and communications equipment
  • Ventilation and heating systems — for round-the-clock operation in any season
  • Networking — correct routing and securing of all communications

Mobile workshops for GRCs and UAVs

With the mass employment of unmanned systems and robotic complexes, a need arose for mobile technical bases for their launch, maintenance, and repair directly near the area of employment.

Such workshops require:

  • Optimized interior space for specific types of drones — dimensions, storage method, access to components
  • Securing systems for transporting sensitive electronics without damage
  • Work surfaces with proper lighting for fine repair work
  • Storage of spare parts, batteries, and chargers in an organized and rapidly accessible format
  • Electrical power supply of sufficient capacity for simultaneous charging of several battery packs

Anti-drone protection of vehicles

The FPV-drone threat has changed the requirements for transport in the combat zone. Anti-drone protection has become a separate direction of conversion, around which discussions continue.

Main elements of protection:

  • Mechanical means — nets, “mangal”-type structures, screens that hinder defeat by cumulative warheads of FPV drones
  • Electronic warfare means — mounting and integration of radio-electronic warfare systems that jam drone control channels
  • Partial or full armor — of floors and sides against defeat, of the cab, passenger compartment, and individual components

Engineering challenges in converting civilian vehicles

Converting a civilian vehicle for front-line conditions is not simply the installation of equipment. It is a comprehensive engineering task with a number of specific challenges.

Load on the electrical system. A civilian vehicle is not designed for the consumption of powerful medical, communications, or protective equipment. A full revision and modernization of the electrical system is required, with installation of additional batteries and control electronics.

Weight distribution. Certain equipment can shift the vehicle’s center of gravity, affecting handling and cross-country ability. Engineers must calculate loads and place equipment taking this factor into account.

Vibration and shock loads. Off-road and field conditions create loads many times higher than those calculated for civilian transport. Every fastening must withstand these conditions without failure.

Ergonomics in limited space. A medic, operator, or mechanic must have rapid access to everything necessary in the dark, under stress, in a confined space — this requires thoughtful design of every centimeter.

“Right now a lot of constructions are made using CNC, which is very cool if everything is mass-unified. When different vehicles arrive and each has a unique specific request, an individual approach has the advantage. It makes it possible to flexibly adapt to the assigned task and manufacture exactly what the crew needs, where every centimeter of an already small cabin is of enormous importance. In individual requests ‘conveyor’ solutions lose,” says Oleksii Rudenko, director of Bobrik company, conversion and modification of vehicles for military needs.

Camouflage and reduction of signature. All external elements must meet camouflage requirements: matte paint, absence of reflections, correct placement of antennas.

“The need for such vehicles is so high that sometimes details are not given sufficient attention. Sockets are placed so that they are easily flooded with medical solution while working with a casualty. The floor is made without taking into account how the litters will be extracted, and in a real situation this is lost time, extra load on people at a critical moment. Or an autonomous heater is installed so that it blocks air circulation. These ‘trifles’ affect the result of the crew’s work,” says Oleksii Rudenko.

What the vehicle conversion process looks like

“The vehicle conversion process goes through several stages,” says Oleksii Rudenko:
1. Request from foundations or the military. We receive a ready task from them, or help with preparation of a clear statement of work.
2. Carrying out the necessary calculations and forming a proposal for the customer. At this stage all costs, materials, and work are fully written out. We agree on timelines, sign all necessary documents, and start work.
3. Documenting the process “before – during – after.” We have a videographer, so if necessary we can do photo/video shooting of the work process, or edit a full video of the work from start to finish. This is important for foundations.
4. Painting on request. After completion of manufacture of all metal frames, constructions, and systems, after completion of electrical work, we proceed to painting the vehicle according to the request — either in a solid color or in multicam.
5. Handover of the vehicle to the customer and signing of the necessary documents.

This is one example of companies that systematically work in the direction of vehicle modernization. The Bobrik company (BobrikMoto), which since 2022 has reoriented from motorcycle servicing to vehicle conversion for defense needs. As of 2026 the company has completed more than 200 vehicle conversion projects of various purposes — from CASEVAC vehicles to mobile workshops for GRCs and command-and-staff vehicles. Among the customers: units of the Main Directorate of Intelligence of the Ministry of Defense of Ukraine, the 412th Unmanned Systems Battalion “Nemesis,” the special unit “Kraken,” as well as Ukrainian and international charitable foundations.

Conversion and modernization continue, vehicles change, requests constantly transform, and technologies are formed and tested in real time.
